Why Margin Discipline, Not Volume, Wins This HVAC Cycle
Comfort Systems USA, the Houston based mechanical and electrical contractor, is a direct illustration. Gross profit margin rose to 26.3 percent in the first quarter of 2026, up from 22.0 percent a year earlier, according to Yahoo Finance’s coverage of the earnings call. Management attributed the gain to “a deliberate strategy of selecting high-quality projects and counterparties” rather than chasing volume, per the same report, and a separate analysis notes management has “repeatedly emphasized disciplined bidding and walking away from low-return work.”
That is a direct HVAC and mechanical services example, not an analogy borrowed from another industry. In a market where material costs and a persistent labor shortage are both squeezing margin, chasing every job that comes in can quietly erode profitability even as revenue looks fine on paper. Comfort Systems’ numbers show what happens when a mechanical contractor chooses the opposite: fewer jobs, better priced, on purpose.
On the demand side, institutional work is a genuine bright spot for commercial HVAC contractors willing to navigate government procurement. Sourcewell’s Military Support Program has logged more than 300 HVAC projects across U.S. Army, Navy, Marine Corps, and Army Reserve installations since 2023, part of a broader effort to address decades of deferred maintenance, per Defense News. Separately, QTS Data Centers pledged $5 million toward skilled trades workforce development in Eastern Iowa this July, tied to its Cedar Rapids data center campus where thousands of tradespeople are currently working.
Both signal the same thing from different directions: large facility owners, public and private, are actively funding heating, cooling, and workforce capacity right now. For a contractor with the licensing and procurement knowledge to access it, that is real, fundable volume, not a forecast.
Here is our read. The contractors who come out of this cycle ahead will not be the ones who chased every call that came in. They will be the ones who got selective about which jobs they said yes to, the way Comfort Systems has at scale, while still building the relationships and procurement knowledge needed to win the institutional work that is actually funded right now.
