Heat Pump Momentum Is the Story Distributors Cannot Sit Out This Peak Season

Heat pump shipments outpaced fossil fuel furnace shipments by 32 percent in the first quarter of 2026, narrowing the gap with air conditioners to just 2 percent, the smallest Q1 gap on record, according to AHRI data cited in the Building Decarbonization Coalition’s Momentum Q2 2026 report. ACHR News puts the actual units close: roughly 960,000 heat pumps shipped against roughly 980,000 air conditioners over the same three months.
For a distributor, that is not a demand signal to watch for later in the year. Heat pump shipments are typically weakest relative to furnaces in the winter months, which is exactly when this data was recorded. A first quarter this close argues for maintaining or increasing A2L ready and heat pump inventory now, not waiting for a summer peak to confirm the trend.

That demand shift is showing up alongside real cost pressure. Structural steel used in ductwork and equipment framing is up more than 15 percent over the past year, and copper and brass mill shapes, the inputs behind line sets and electrical components, are up close to 27 percent over the same period, according to Associated General Contractors of America analysis of producer price data. Branches carrying more inventory into a growing category are also carrying more exposure to that cost movement.

There is also a structural shift happening above the shelf. Recent consolidation among distributors and industrial players is expanding reach and capabilities at the corporate level, which can tighten control of supply chains and margin further up the chain than the counter. A distributor that is not tracking who owns whom in its own supply base is finding out about margin pressure after it has already landed.

Here is our read. The distributors who come out of this quarter ahead will not be the ones who reacted fastest to a single data release. They will be the ones who already had visibility into their own heat pump versus furnace mix, by branch, before the industry data confirmed which way the market was moving.

Curious how this plays out across a whole distribution network, not just one branch?
